WhatsApp is the highest-intent enquiry channel in Indian real estate and the least managed one. A buyer who sends a message about a 3BHK is further along than one who filled a portal form — and far more likely to be forgotten.
Why WhatsApp Became the Default Enquiry Channel
Indian property buyers do not want to fill forms and wait for a callback. They want to ask a question and get an answer. Click-to-WhatsApp ads made that a single tap, and every developer running Meta campaigns now routes a large share of enquiries straight into a chat thread.
That is good for conversion and bad for control. A portal lead lands in a dashboard someone owns. A WhatsApp lead lands on a phone, in a thread, between a delivery notification and a family group. Nothing about that environment is built to make sure the message gets answered twice.
Personal Number, Business App, or Business API
Most teams are on one of three setups, and the choice determines what is even possible to track.
- A personal number on a specific agent's phone. Zero visibility for anyone else. When that agent is unavailable, the enquiry waits. When they leave, the history leaves with them.
- The WhatsApp Business app. Adds labels, quick replies, and away messages, but it is still tied to one device and a small number of linked devices. There is no real assignment, no reporting, and no way to see which enquiries went unanswered.
- The WhatsApp Business Platform, commonly called the Business API. Multiple agents work one number, conversations can be assigned and reassigned, and every message is available to the system rather than trapped on a handset.
The Agent's Phone Is a Data Silo
The most common failure has nothing to do with technology. An enquiry arrives on an agent's personal WhatsApp. They reply, have a good conversation, and plan to follow up on Thursday. Nobody else knows this lead exists.
On Thursday the agent is at a site. On Friday the thread has scrolled past twenty other chats. The lead does not follow up either, because they have already messaged two other developers who did reply. The enquiry is not lost to a competitor on merit — it is lost to a notification tray.
This becomes a business risk when the agent resigns. The number goes with them, and so does every conversation, every stated budget, and every "call me after Diwali". Teams routinely discover they have no record that the lead ever existed.
Click-to-WhatsApp Ads and the Attribution Problem
When an enquiry arrives through a click-to-WhatsApp ad, the message itself usually carries a prefilled line of text. That is often the only clue about where the lead came from — and it disappears the moment the conversation moves on.
Teams running several campaigns across several projects end up with a single inbox where every enquiry looks identical. Ask which ad set produced the fifteen enquiries that became site visits last month and there is no answer, because the connection between the campaign and the chat was never recorded anywhere.
The fix is to capture the referral data at the point the conversation starts and attach it to the lead permanently, so that a site visit six weeks later still points back to the ad that created it.
The 24-Hour Window Nobody Plans For
WhatsApp allows a business to reply freely for 24 hours after a customer's last message. Outside that window, you cannot simply send a normal message — you need an approved message template.
Most real estate teams discover this the hard way. An enquiry arrives on Saturday night, nobody replies until Monday morning, and the agent finds they can no longer send the message they wanted to. The follow-up either does not happen or arrives as a stiff, obviously automated template that kills the conversation.
Handled deliberately, the window is manageable: reply inside 24 hours whenever possible, and keep a small set of approved templates for genuine re-engagement. Handled by accident, it silently converts warm enquiries into unreachable ones.
Read Receipts Are Not Follow-Ups
A blue tick means someone opened the chat. It does not mean anyone replied, and it certainly does not mean anyone scheduled the next action. Teams that manage WhatsApp by scrolling the inbox consistently mistake "seen" for "handled".
The only reliable signal is an explicit next action with a date attached. Everything else is an unread-count management exercise, and the unread count always reaches zero eventually — whether or not the leads were worked.
What WhatsApp Lead Management Should Look Like
The goal is not to move buyers off WhatsApp. They are there because it works. The goal is to make sure a WhatsApp enquiry is treated with the same discipline as a portal lead.
- Every enquiry creates a lead record automatically, not when an agent remembers to log it.
- The campaign, ad set, or project that produced the enquiry is captured at the start and stays attached.
- One agent owns the conversation, and reassignment is a deliberate action rather than an accident of who saw it first.
- Every conversation carries a next action date, so an unanswered thread appears in an overdue queue instead of scrolling away.
- The full history lives with the business, so a resignation does not erase a quarter of the pipeline.
